Zudio and the FOCO model

While driving to the mall about 6 kms away, I passed 3 Zudio stores today. Crazy, eh?
Not only is this brand now omnipresent and an investor darling but I've known no other Indian business in the last few years that has nailed it like Zudio has. And, I wondered how the company is fueling this crazy expansion.

First, a few stats / quick context
- Started in 2018, and in 6 years is now 559+ stores across 164 cities under Tata owned Trent retail
- In 2018, Westside contributed 96% & Zudio 2.2% to Trent’s revenue. As of FY23, Westside contributes 52% and Zudio, 48% to Trent’s revenue.
- According to Saurabh Mukherjea, ace investor of Marcellus Investments, Zudio's inventory turnover rate is significantly higher than its competitors, with refresh cycles occurring every 15 days. And, the analytical effort required to develop new designs and cater to the preferences of different cities, make it difficult for competitors to replicate Zudio's success.
What's the modus operandi for expansion?
Franchise-Owned Company-Operated (FOCO) model.
Here, franchisees invest in the store infrastructure and bear the capital expenditure, while Trent operates the stores, ensuring consistent customer experience and operational efficiency. This model accelerates expansion as it minimizes Trent’s financial burden, allowing rapid scaling without significant investment in fixed assets. Furthermore, it mitigates operational risks for the franchisees, relying on Trent’s expertise in retail operations and track record to maximize sales and profitability.
Some companies that have famously used this model for expansion:
- McDonald's: The franchisee invests in the outlet while McDonald's manages daily operations and maintains brand standards
- Dr. Lal Pathlabs: This diagnostic center operates under the FOCO model, with franchisees overseeing facilities while the company handles operations
- Ferns and Petals: A flower and gift delivery service that has expanded through the FOCO model across multiple locations in India
